When a retool actually pays

Four benefits stack: lower gas from higher extraction, lower repair spend, recovered downtime, and the volume lift that comes from a floor that looks and works like it is maintained. The first three are measurable. The fourth is real but softer, so run the model at zero lift as well and see whether it still clears.

The age threshold

Most vended washers become uneconomic somewhere between years twelve and eighteen — not because they stop working but because bearing and seal replacements start clustering and the parts get harder to source. If your annual repair spend has crossed roughly 15% of replacement cost, the machines are telling you something.

A payback under four years on a seven-year loan means the machines pay for themselves and then some while you are still paying for them. Over six years, keep repairing.
